How to Build a Second Brain for Your Product Team With AI

Every product team accumulates research it can't use. Interviews sit in Google Drive folders. Survey results live in a spreadsheet no one opens. Insights from six months ago — potentially the most relevant context for a decision you're making today — are inaccessible because they exist only in the memory of the PM who did the work.

An AI-powered research repository — a second brain for your product team — is the infrastructure that turns this problem from chronic to solved. Here's what it is, how to build one, and why most attempts fail.

What a Product Team's Second Brain Actually Is

The concept of a "second brain" comes from knowledge management: an external system that captures and connects your knowledge so your biological brain doesn't have to hold it all.

For a product team, the second brain is a connected research repository with four properties:

Queryable — You can ask it questions and get relevant answers back. Not search-and-scroll, but actual retrieval: "What have users said about the export workflow?" surfaces relevant quotes from transcripts, not a list of files.

Connected — Individual findings link to each other and to product decisions. An insight from a 6-month-old interview connects to the current PRD discussion it's relevant to. Decisions link to the evidence that informed them.

Persistent — Institutional knowledge doesn't leave when a PM does. Every research artifact from every team member is in the same place, accessible to whoever comes next.

Active — The system surfaces relevant knowledge proactively, not just when you remember to look. When you're writing a PRD about search, it should surface everything relevant about search from your research history without being asked.

Most research repositories today are queryable and persistent. The connected and active properties are where AI makes the difference.

The Three Layers

A working product second brain has three layers.

Layer 1: Capture

Everything goes in — raw transcripts, notes, survey exports, support ticket batches, session recordings, Slack threads, sales call notes. The capture step should be low-friction; if it requires significant effort, it won't happen consistently.

Capture tools: Dovetail, Notion, Airtable, or a folder structure with consistent naming if you're starting simply. The specific tool matters less than the habit of getting everything into one place.

Layer 2: Structure

Raw data gets processed into structured insights. AI does the heavy lifting here: theme extraction, quote surfacing, tagging by user segment, product area, and problem type.

The output of the structure layer isn't a summary — it's tagged, quotable, linkable building blocks. A theme like "users struggle with bulk export" should have:

  • The frequency count (how many sessions this appeared in)
  • The representative quotes
  • The user segments that expressed it
  • Links to the transcripts it came from

Layer 3: Connection and retrieval

This is where AI changes the economics most dramatically. Instead of searching for past research, you query it conversationally. Instead of remembering that you did a study on onboarding six months ago, the system surfaces it when you start writing a PRD about onboarding.

What Breaks Most Repository Attempts

The "I'll organise it later" trap

Research goes in untagged with the intention of processing it later. Later never comes. Within three months, the repository is a pile of unstructured files indistinguishable from the Google Drive folder it replaced.

The fix: process at capture time, not later. Even partial tagging (user segment, product area) done when the research is fresh is far better than comprehensive tagging that never happens.

Single-PM ownership

When one PM sets up and maintains the repository, their departure means the system degrades. The second brain becomes their personal brain, not the team's.

The fix: team-level commitment to contribution. Make adding research a standard step in the research process, not an optional extra. Treat the repository as a team asset, not a PM's personal system.

No demand signal

If people don't consult the repository when making decisions, there's no feedback loop to improve it. Contributors don't see their work having impact; the system becomes a file archive.

The fix: create a visible norm of citing past research in PRDs and decision documents. When a PRD includes "per the Q3 onboarding study, users reported X..." it demonstrates the system's value and incentivises contribution.

Over-engineering the taxonomy

Spending weeks designing a perfect tagging system before any data goes in. The taxonomy evolves from the data — you can't design it in advance.

The fix: start with three or four top-level categories (user segment, product area, problem type) and let the structure emerge from actual content. Refactor the taxonomy after you have 20+ sessions in the system.

A Minimal Starting Point

If you have zero infrastructure today, here's the minimum viable second brain:

Week 1: Pick a tool (Notion is fine; Dovetail is better if you can expense it). Create a single database with these fields: date, source type, user segment, product area, key themes (multi-select), and a link to the raw material.

Week 2–4: Add every piece of research from the past three months. For each, spend 10 minutes extracting 3–5 key quotes and tagging the themes. This is the bootstrap investment.

Ongoing: Before writing any PRD, query the repository for relevant past research. After every research session, add it before the next meeting.

After 3 months: You have enough content that the retrieval value starts being obvious. People will start citing it. The system becomes self-sustaining.

The Compounding Return

The second brain's value compounds in a way individual research doesn't. Each new insight connects to everything that came before it. A user interview today is more valuable because it can be compared against interviews from a year ago. A pattern you notice in current research can be traced back to see when it first appeared.

Teams with a functioning research repository make better decisions faster not because any single piece of research is better, but because the collective intelligence of all the research becomes accessible at the moment of decision.

The alternative — each PM carrying their research in their head, inaccessible to colleagues, lost when they leave — is a significant competitive disadvantage as teams scale and products become more complex.


Start small. Capture everything. Process at intake. Query before every PRD. The system earns its keep within weeks; the compounding takes months to become obvious.
