How to Run a Beta Program That Generates Real Product Intelligence
Most beta programs generate two things: a list of signups and a heap of unstructured feedback that nobody knows what to do with.
The PM announces an early access program. Two hundred people sign up. They get an email with the feature enabled. Some use it, some don't. A few send emails. The PM reads them, notes the recurring themes, and moves on. Six months later, nobody can remember what the beta actually validated.
A beta program that produces real product intelligence is structured differently from the start. Here's how to run one.
What a Beta Program Is For
A beta program serves one of two distinct purposes — and confusing them is the root cause of most failed betas.
Validation beta: You want to know whether the feature solves the problem for the right users, and whether they'll actually adopt it. Success looks like specific answers to specific questions: Do users activate? Do they return? Does it displace their existing workaround?
Scaling beta: The feature already works for a small set of users and you're expanding gradually to find edge cases, performance issues, and unexpected use patterns before full release. Success is a clean rollout with no surprises.
Write down which one you're running before you start. The structure, the participants, and the success criteria are completely different.
Recruiting the Right Beta Users
The biggest mistake in beta programs is recruiting from your most engaged users.
Your most engaged users will use almost anything you ship. They're intrinsically motivated, they'll forgive rough edges, and they'll give you generous feedback even when the feature doesn't work for them. They're the worst signal for whether a feature is ready for broad release.
Recruit instead from:
The segment you're trying to win. If the feature is for team leads who manage 3+ PMs, recruit team leads who manage 3+ PMs — not your most active individual contributors.
Users who have the problem you're solving. You know the problem the feature addresses. Find users who have described that exact problem in support tickets, in NPS feedback, or in customer interviews. These are the people whose adoption and retention will tell you whether you've solved the right thing.
Users who have complained about the gap. If you have support tickets or interview quotes from people who said "I wish you could do X," invite them specifically and tell them you built X. Their reaction is the most honest signal you'll get.
Do not recruit from: email blast volunteers (self-selection bias), users who asked for something adjacent but not this exact thing, or people who just signed up and haven't experienced the core product yet.
Structuring the Beta for Intelligence
Set a time box
A beta without a deadline runs forever and produces nothing. Set a specific end date — 4–6 weeks for most features — and communicate it clearly to participants.
"This beta runs from May 1 to May 31. We'll be shipping the updated version to all users on June 7."
Define your questions before you launch
Write down the three questions this beta must answer before it's over. Not "what do users think" — specific questions:
- "Do users adopt the weekly digest as their primary mechanism for returning to the tool between planning sessions, or do they still rely on the weekly sprint meeting?"
- "What percentage of beta users send their first digest to a colleague within 30 days?"
- "Does the digest reduce the number of 'I didn't know that was in PMRead' moments — and how do we measure that?"
If you can't write three specific questions, the beta isn't ready to run.
Instrument before you launch
Every action you need to measure should be tracked before the first beta user sees the feature. You can't retroactively add analytics to a beta that's already been running for three weeks.
At minimum: activation (first meaningful use of the feature), return (came back and used it again within 7 days), and churn from beta (enabled the feature but then disabled it or stopped using it).
Build in structured touchpoints
Don't rely on unsolicited feedback. Schedule:
- A kickoff call (optional, but valuable for validation betas) — 30 minutes with 3–5 participants to understand their current workflow before they see the feature
- A mid-beta check-in — a 3-question survey at the 2-week mark: Are you using this? What's working? What's not?
- A closing interview — 30-minute call with 5–8 participants at the end of the beta to go deep on their actual experience
The closing interview is where you'll get the honest signal. Ask users to walk you through the last time they used the feature. What happened? What did they expect to happen? What did they do afterward?
Reading Beta Results Honestly
The most common beta analysis mistake is focusing on the feedback that came in and ignoring the users who said nothing.
If 200 users signed up and 40 gave feedback, you're reading the opinions of the 20% most engaged. The 80% who said nothing are a signal too — most likely, they either didn't use the feature or used it once and moved on.
Analyze usage data first, then feedback:
- What percentage of beta users activated (used the feature at least once)?
- What percentage returned (used it more than once)?
- What's the correlation between activation and other engagement or retention metrics?
Only after you've looked at behavior should you layer in the qualitative feedback. Qualitative feedback explains the behavioral patterns — it doesn't replace them.
The Beta Sign-off Decision
At the end of the beta, you need to answer: do we ship to everyone, iterate further, or kill it?
Ship: Activation is strong, returning users are engaged, critical feedback has been addressed, no blocking edge cases remain.
Iterate: Activation is low (the feature isn't findable or the value isn't clear), feedback surfaces a consistent gap, or usage patterns suggest the wrong users are the primary adopters.
Kill: The core hypothesis was wrong — users don't have the problem you thought they had, or the feature solves it but not in a way they'll pay for or return for.
The willingness to kill or significantly iterate based on beta results is the mark of a well-run beta program. A beta that always results in shipping, regardless of what the data showed, is not a beta — it's a marketing moment.
